McKinsey’s 10 findings on the AI-enabled organisation

Most organisations have already put AI to work. Far fewer can show what it has added to the bottom line. That distance between adoption and return runs through the whole of the State of Organizations 2026 report by McKinsey, and it frames the ten findings worth taking to your leadership team.

1. The AI-enabled organisation needs a double transformation

Around 88% of organisations are deploying AI, yet 81% report no meaningful bottom-line gain. Closing that gap means moving past isolated use cases and redesigning end-to-end workflows and operating models. It is also a human investment: for every euro spent on technology, roughly five belong with the people and culture around it.

2. Humans and AI agents share the work

 AI is moving from a support tool towards autonomous agents that plan and carry out multi-step goals. 55% of leaders expect employee AI skills to drive exponential productivity gains, and around 75% of current roles will need reshaping so that technical fluency sits alongside stronger cognitive and social judgement.

3. Shared services become value orchestrators

Cost-focused shared-services centres have reached their ceiling. 84% of organisations plan to widen their scope within one to two years, moving into analytics and strategic advisory work. An AI-native model can lift cost-effectiveness by 20% and productivity by 50%.

4. Geopolitical volatility calls for bouncing forward

72% of leaders report a real impact from geopolitical uncertainty, with globally distributed companies most exposed. Resilience now means the capacity to bounce forward rather than simply absorb a shock, yet only 26% of leaders run quarterly scenario planning to connect those trends to financial and operational outcomes.

5. Flow beats structure

Breaking the productivity ceiling is a priority for 43% of leaders, and two-thirds admit their organisation is too complex to work well. Reshuffling org charts and cutting layers delivers less and less, because the behaviours and data silos underneath stay in place. Simplifying end-to-end workflows can speed decision cycles threefold.

6. Fund the core, not everything equally

Spreading budget evenly across every unit, the peanut-butter habit, dilutes strategic impact. Companies that dynamically reallocate more than half their capital over a decade create around 50% more value, yet only 30% shift resources across the whole enterprise. Managerial protectionism (41%) and slow decision-making (38%) are the main blocks.

7. Strategy has to cascade

Clarity on the must-win battles fades down the hierarchy: 56% of C-suite executives see them clearly, falling to 44% of senior managers and 27% of middle managers. Leaders who set that clarity explicitly are more than twice as likely to feel confident their organisation can adapt quickly.

8. People-and-performance organisations pull ahead

Companies that weight human development and business performance equally are 4.3 times more likely to hold top-tier financial results over ten years. Even so, only 20% of leaders believe non-financial rewards can drive performance, which leaves intrinsic motivation badly underfunded.

9. Leadership works from the inside out

Command-and-control is giving way to human-centred practice built on self-awareness and psychological safety. These approaches lift retention and satisfaction by 56% and strengthen trust by the same margin, and reflective leaders are far more confident in their organisation’s adaptability (30% against 17%).

10. Change becomes the steady state

The one-off transformation followed by a return to business as usual is over. In 2026, transformation is a permanent condition, a move towards business as change, where the capacity to adapt and recover is built into how the organisation runs day to day.
